Each one is small and comes straight from your map. Fix something first, then try one tool, then bring your team in.
How the numbers work
Your hours
Each answer becomes a weekly number: under 2h counts as 1, 2 to 5h as 3.5, 5 to 10h as 7.5 and 10h+ as 12. The hours are split across the steps by how long each kind of step usually takes. The step you said drags gets two and a half times its usual share.
The four labels
Every kind of step has a label, based on the four questions: is it chasing or waiting, is it the same every time, is it reading or writing, or does it need a person.
Time you could get back
Each kind of step has a best case, like 80% of the time spent scheduling or 5% of the time spent in real conversations. Nobody gets the best case everywhere, so the range assumes you get 35% to 65% of it. For you that's hours a week.
Your type
Your type is the label you have more of than a typical week does, compared across all 21 workflows. It describes your week, not you.
